The Authentic Leader: Why "Being Yourself" Is Harder Than It Looks

In the corporate world, ‘Authentic Leadership’ has become a buzzword. We are told to ‘bring our whole selves to work,’ to be vulnerable, and to lead with empathy. Yet, as a former Chief People Officer, I know the reality is more complex. You cannot just ‘be yourself’ if you have spent 20 years building a Persona (a professional mask) to survive in the boardroom.
True authenticity isn’t just about sharing more, it’s about Individuation- the psychological process of integrating who you pretend to be with who you actually are.
This is where Jungian Depth Coaching moves beyond standard executive coaching. We don’t just polish your leadership style, we map the unconscious drivers that dictate it.
The Problem: Leading from the 'Persona'
Most executives lead from their Persona - the role they play to feel safe and successful.
The ‘Strong’ Founder who never asks for help.
The ‘Nice’ Manager who avoids conflict.
The ‘Strategic’ Visionary who ignores human burnout.
While the Persona protects you in the short term, leading from a mask eventually leads to a specific kind of burnout: Soul Fatigue. You aren’t tired because you’re busy, you’re tired because maintaining a split personality takes immense psychological energy.
How Depth Coaching Unlocks Real Power
At Mother Elephant, we define ‘Authentic Leadership’ differently. It is the alignment of the Ego (your conscious actions) and the Self (your deeper nature).
Here is how we use Jungian tools to bridge that gap:
1. Mapping Your Vitality
Standard coaching asks, ‘What are your goals?’ We ask, ‘Where is your energy?’ Using the Vitality Map, we visualise where your leadership energy is inflated (obsessive) and where it is starving.
Example: A leader might be over-indexed in ‘Career’ and ‘Status’ (The Ruler archetype), but starving in ‘Creativity’ and ‘Play’ (The Creator archetype). Authenticity requires rebalancing the wheel.
2. Confronting the “Corporate Shadow”
Every leader has a Shadow - the parts of themselves they repress to fit in.
If you repress your need for help, you become a martyr.
If you repress your aggression, you become passive-aggressive.
The Work: We don’t fight the Shadow, we interview it. By understanding the protective intent of your Shadow, you stop projecting your insecurities onto your team.
3. The Hero’s Quest: Reframing the Struggle
We often view career challenges - mergers, redundancies, identity crises - as failures. In Jungian coaching, we map these on the Hero’s Quest Board.
That feeling of being stuck isn’t a mistake, it’s The Belly of the Whale. It is a necessary season of incubation before a new level of leadership can emerge.
When you know where you are on the map, the anxiety drops, and the strategy becomes clear.
Depth in Action
The ‘Warrior’ to ‘Sage’ Shift
The Context: A VP at a Tech Startup is brilliant, but exhausted. She leads with the Hero/Warrior archetype - always fighting fires, always saving the day.
The Intervention: She realises her ‘Hero’ was over-functioning to hide a fear of irrelevance. Through Archetype mapping, she works to activate her inner Sage (The Thinker).
The Result: She stopped ‘doing’ and started ‘mentoring.’ Her team stepped up, her hours went down, and her impact scaled.
The ‘Blocked’ Founder
The Context: A Founder feels disconnected from his own company. He feels like a figurehead, not a creator.
The Intervention: Using Aesthetic Distancing to bypass his logical brain. He identifies that his Creator archetype has been crushed by the pressure to be a Ruler (CEO).
The Result: Restructuring his role to protect ‘Creator Time’ and focusing on a new product line to ensure his soul is back in the driver’s seat.
The Future of Leadership is Integrated
The old model of the ‘stoic, separated leader’ is dead. The future belongs to the Integrated Leader.
This isn’t about being soft. It’s about being Whole.
It’s about balance
It’s having the courage to drop the Persona and lead from a place of grounded truth.
